Working document

Week one.
39 items, six days.

Day 1 is a Monday. Every line below is a checkbox with an owner. The live dashboard ticks them off as they ship and stamps the date, so this page and the dashboard are the same list — one is the plan, the other is the record.

01 · Schedule

The week in one view.

Eight workstreams across six days. Three of them start in week one and then wait on someone outside the business — those are marked separately, because the start date is mine and the finish date is not.

02 · Lead times

Four items finish outside week one.

Each of these is started in week one and completed by someone else. Shown against a six-week scale, so the finish dates are visible rather than assumed.

Rebuilt day 3  →  readable data week 3–4

Red edge marks the day the item is filed. Hatched area is waiting time that belongs to Google, Meta, WhatsApp or the production schedule. This is why those four sit on days 1–4 and the ad-account work — which has no waiting time at all — sits behind them on day 3.

03 · The items

Six days. 39 checkboxes.

Each item carries a one-line reason and the metric it touches. The footer of each day states what is needed from The Monk to start it.

01Access & baselineMon · 8 items
Admin on Meta Business Manager, the ad account and InstagramWhyNothing on day 3 can start without it.
Admin on TMbill, loyalty, order.themonk.ae, Analytics, Search ConsoleWhyThese five hold every number the plan is measured on.
Read access on every aggregator back-endWhyCommission and funded-promo rates are only visible there.
The five WhatsApp numbers inventoried — which SIM, which phone, who holds itWhyDetermines whether day 4 is a migration or a fresh number.
90-day baseline sheet built — orders, covers, AOV, channel split, repeat rate, per branchMovesNothing yet. Every later claim is measured against this.
Baseline sent to you the same evening and confirmed in writingWhyAn unagreed baseline makes every month-three result arguable.
Live dashboard online, carrying the baselineMovesReplaces the status call from day 1, not week 4.
Difference call — deliverables restated: 25 videos, one brief format, one shoot day, dated deliveryWhyLongest lead time in the week. Section 05.

All profiles corrected — category, hours, ordering link, menu link, service area, photos, name formatMovesDirection requests, calls, “near me” discovery.
Full Ahrefs crawl of themonk.aeWhySeparates what I can fix today from what needs a developer.
Same-day fixes shipped — titles, descriptions, missing branch pages, schemaMovesOrganic visibility per branch keyword.
Dated list written for anything needing developer timeWhySo it is a scheduled item, not a standing excuse.
LinkedIn post live — corporate catering line openedWhyCatering is an email inbox today; the pipeline takes weeks to warm.

Audit of every live campaign — daily cost, objective, destinationMovesEstablishes current cost per order, if it can be established at all.

Tracking installed on the reservation flowMovesReservations become attributable for the first time.
Ads landing on aggregator links pausedMoves~11.50 AED per 58 AED ticket, on every order shifted to direct.
Essential campaigns relaunched — new outlet, live offers, one retargeting setWhy~50 events per ad set to leave learning; the clock starts now.

Service visited at all five branches, same dayWhyDays 1–4 are laptop work. The routine has to survive a real service.
Ordered through every channel — dine-in, each aggregator, direct site. Receipts keptMovesTurns the channel-margin table from a model into invoices.
Delivery time, packaging and order accuracy logged per channelWhyDirect ordering has to be at least as good, or it will not hold guests.
Table cards, QR codes and direct-order links checked in every branchMovesCapture rate. Most of this is a print job, not a project.
Branch managers interviewed — what marketing asked of them before, why it stoppedWhyStep 03 of the 90-day plan depends on staff actually doing it.
Guest-capture routine drafted and tested in one branch that eveningMovesThe routine branch six inherits on opening day.
EGC casting shortlist built from staff seen on shiftWhyFeeds Difference's five EGC videos. Cast, not volunteered.
From youA note to the five branch managers saying I am coming and to speak straight.

Blocked items listed with an owner and a day counterWhyNamed on the dashboard the day they block, not summarised on Friday.

First read on where the 12,000 comes from, ahead of the day-30 reviewMovesThe cost question gets a first answer in week one, not week five.
Week two written from what days 1–5 foundWhyReprioritised off findings, not off this page.
From youNothing. Thirty minutes if you want the report read together.

04 · Measurement

What switches on, and when.

The left column is the outcome list from the Difference strategy deck — their “Measure What Actually Matters” slide. The right columns are the instrument each one needs and the day it comes online.

Outcome the deck asks for Instrument it needs Live on Measurable today
Footfall and walk-in visitsPOS export by branch, joined to the baseline sheetDay 1No

The strategy in that deck is not in dispute and I am not proposing to redo it. Seven of the eight outcomes it asks the business to measure have no instrument behind them today. Week one installs them; from week two the deck becomes checkable against numbers rather than reviewed on opinion.

05 · Day 1 · Agency

Difference, restated. Same retainer, 25 dated assets.

No second agency, no additional layer. The retainer already committed gets restated as a countable delivery: they produce, I direct, measure and convert.

Agreed on day 1

  • One brief format, answering the five questions their own deck sets.
  • One shoot day in the diary, with a date.
  • Named delivery dates per batch.
  • Raw footage handed over, not only the cut — 25 videos become roughly 60 assets across Reels, Stories, WhatsApp and paid without paying twice.

Not decided in week one

  • Whether Difference is retained, narrowed or replaced. That recommendation is a day-30 item, made against 30 days of delivery, not 6.
  • Their reporting access. My recommendation is read-only, but it is your call.
  • Any change to their commercial terms beyond restating the deliverables.

06 · Tooling

Tooling, at cost.

ToolMonthlyUsed forInstead of
Claude Max AED 735 Ad copy variants at volume, SEO pages and metadata, WhatsApp flows, crawl and log analysis, weekly reporting, and the dashboard itself. A junior analyst and a copywriter.
Higgsfield AI AED 172 Creative assets for WhatsApp and Meta — offer visuals, variant thumbnails, seasonal cuts, branch-specific versions of one campaign. A design retainer for small-asset volume.
Ahrefs AED 460 — covered Rank tracking on branch keywords, the day-2 crawl, competitor visibility, local-search scoreboard. Already mine. The Monk does not pay for it.
Total ask AED 907 Both invoiced at cost, no margin. Subscriptions sit in my name; you get the outputs, not the logins, so nothing unwinds at day 45.

AED 907 is an addition, not an absorption. It goes into the same day-30 marketing P&L as the fee, the agency, the radio, the media and the platform promos — and the target for that total is unchanged: equal to or lower than today. If it cannot be carried inside that number it comes off the list rather than onto an invoice. Any one-off spend beyond this — a stock licence, a photographer — is quoted and approved before it happens.

07 · End of week one

Status at close of day 6.

Done and checkable

  • 90-day baseline built and signed off by you in writing.
  • Every platform reachable from one seat, with a written access register.
  • Six Google listings corrected and filed for verification.
  • Tracking live on order.themonk.ae and the reservation flow.
  • No live ad pointing at a channel that charges commission on your own guest.
  • 25 videos briefed, shoot dated, delivery dated — inside the existing retainer.
  • One WhatsApp number, one deduplicated guest list, one month of messages planned.
  • Five branches visited in service, every channel ordered through, receipts held.
  • Dashboard live since day 1. First read on the 12,000 delivered on day 6.

Not done this week

  • No revenue result. Week one changes cost and capability. First commercial movement is realistically week 3–4.
  • Google listings filed, not verified. That date is Google's.
  • No WhatsApp campaign sent. Number and list exist; sends start week 2–3 once the opt-in position is clean.
  • No decision on Difference. Day 30.
  • No new creative in market. Shoot is dated in week one; footage lands after it.
  • Items will move. A migration can be refused, a service can be unavailable, an access request can sit with a former agency. Blocked items appear on the dashboard the day they block, with an owner and a day count.

Start condition

Day 1 is a Monday.

The week runs Monday to Saturday, and it starts on the first Monday after two things are in place: the agreement signed, and platform access granted. The fee is invoiced monthly in arrears, so nothing is payable before the work is done. Everything above is dated from that Monday, and the dashboard goes live the same evening carrying this list.
